Aeos is not one company but a group of different companies, united by the problem statements of video and the attention economy.

A good expansion for the word AEOS is “Attention Economy Operating System”, with us spending most of our time solving for the attention economy from all angles. The year that was 2025-2026 has been fantastic for us, and as a bootstrapped company enabled by AI; very financially fruitful. We have continued to remain profitable as always, staying in the greens every single month of the year.

Across the group, Aeos has worked with over 100 enterprises, helping them solve their attention economy needs from a three sixty degree, holistic perspective. Some of the companies that have worked with us include Google, Coca‑Cola, Cleartrip, Zoho, Zerodha, Vi, Nothing, and many, many more. All mature Aeos companies work separately, have professional CEOs and co-founding teams, yet continue to absorb the culture and ethos of the parent company. Aeos values storytelling creativity combined with engineering excellence and prides itself on building the best environment for creatives and engineers to build great things together. We all work out of the same office. Despite not having investors or being a public company, Aeos has over 9.2 Million followers across its media network (and much more across managed client channels), and therefore follows some processes that are more fit for a public company, including a once a year written report I write for our own teams and for any curious outsiders.

Unlike other companies of our nature, we spend an outsized amount of money on research and new experiments, attempting to push the boundaries of what is possible in our field. In 2022, we were one of the first groups to bring AI avatars to social media, and in January 2025, were recognized by YouTube at Davos as being the world’s largest AI avatar users. Similarly, our experiments across video games, AI video, and the creator economy continued to be as important to us as turning a profit. Aeos is oddly structured and we are also one of the few companies of our nature that will publicly disclose our strategy and structure, because India has few examples of digital companies that are bootstrapped, profitable, at reasonable scale, and yet publishing their work and structure for others to learn from. We believe that we only exist due to the good fortune of learning from companies that have been open enough to share, and now it is our turn to do the same.

In this once a year report I go through our body of work for the year across different companies, starting with the hardest to replicate part of the group.

Distribution Network

The Aeos Internal Distribution Network

The Aeos Internal Distribution network is now 11 channels strong, and cumulatively 9.2 Million followers. We are mainly active in Tier 1, English speaking India. Teams across the Aeos channels cumulatively have over 100 full time employees and work hard every day to inform, educate, and entertain:

Production Philosophy

Unlike Tiktok farms, these channels are all handcrafted with controlled AI use. For most long form shoots, we construct or rent entire sets. There are very few other content companies that will construct sets for shoots, and none that do it at our scale (we have over 10 rotating sets at any given point in our studios). Some channels like Aevy tend to prefer real sets whereas channels like Varun Mayya prefer to use generative AI for presentation and backgrounds. Each team is between 5 to 10 people with larger channels (like the Varun Mayya channel) being up to 20 people.

There are very few content companies that will construct sets for shoots, and none that do it at our scale.

Our AI use is controlled, not indiscriminate

At Aeos, we do not have apprehensions about AI use as our belief is that at some point in the future, outputs will be indistinguishable. Yet, we do not use AI indiscriminately. Our primary goal is controllability: does the AI produce exactly what we want? Were the directors' goals met? Does it look seamless with the rest of the footage? Is it authentic? We always optimize for control over good looks.

We use sets and real actors for scenes when we want full controllability, and use gen AI for transitions, special effects and instances where we need to use a presenter or B-roll for a couple of seconds.

Monetization

The Aeos distribution network is monetized via brand sponsorships through our influencer marketing unit Prime Select, and is also the primary driver of all B2B and B2C deal flow for all our companies. The Aeos distribution network is profitable, self-sustainable, and a force multiplier for the many founders who want to build ambitious companies on the back of quality distribution.

Many of our students have started their own editing agencies, employing over 100 individuals in editing and creator-economy-related roles. New Initiative

GenC Creator School

GenC is a creator school operating out of the Aeos Office in Bangalore. It is currently in a pilot phase.

We are exploring how the school can help us:

  • Meet the demands of the Aeos group companies for creators who can create and run IPs independently.
  • Get a select few access to our top-tier infrastructure and see what they can make out of it.
  • Give back to the community and help others acquire wealth through content.

Currently, we only have 25 seats in the program. It's a makeshift classroom, built in one of our top-tier studios.

Functional experts across the Aeos group, in writing, conceptualizing IPs, production, editing, Gen AI, hiring, and influencer marketing, host the classes.

The program primarily focuses on building a full-stack creator where the students can write, edit, and shoot by themselves. This helps students build teams faster later by having functional fundamentals of content creation in place.

We are providing exhaustive 1:1 feedback and holding them through the uncomfortable phase of seeing their IPs stick.

YAAS Media

YAAS is our video content services company. It hires primarily from AevyTV and GenC (which forms a virtuous placement cycle for AevyTV and GenC).

Across Instagram and YouTube, YAAS runs one of the country's largest portfolios of brand channels and creator-led IPs that grow through organic reach, purely based on the quality of the content and how much a viewer engages with it.

The company brings the entire video stack under one roof: strategy, scripting, presenting, production, editing, packaging design, publishing and channel growth.

The full time team at YAAS is nearly 300 people, producing hundreds of videos every day across categories including finance, tech, careers, business, health, fitness, travel, movies, education, lifestyle, and entertainment.

YAAS has solid execution muscle and a very robust pipeline from hiring talent to training it, turning ideas into scripts, shoots, and scaling channels with a creative process built over thousands of videos that most companies cannot replicate.

YAAS alone uses over 3 studios, has 2 offices, and produces 100s of videos in a day with more than half produced with real, manual shooting and production. AI is used primarily as a way to keep unit economics healthy, but the business moat is raw execution excellence and an extraordinary proof of work built at scale.

The work shown here is only a subset of what YAAS has built in 2025, apart from this there are 14 other clients that are closed and in the process of operationalization which we will likely cover in the next report. YAAS is growing rapidly, with over 1000 qualified leads across the globe (yes you read that right) who have reached out to us this year alone. YAAS only works with enterprises and mature startups.

Aeos Labs started as an experimental unit to use the latest AI models (open and closed source) to solve problems in video. The labs team employs over 25 people, with strong software engineering density. While the rest of Aeos is right brained, Aeos Labs is left brained. Internal product experiments include our own AI face inpainting tool, our own AI avatar tool (custom fine tunes of Wan 2.1 to extend our presenters) and tools like VideoVault (Github for video), and additionally offering AI services for clients.

Labs was built with the goal to increase margins for the rest of the Aeos businesses and this has turned out to be yet another moat for the ecosystem, with Aeos services companies like YAAS now touching software margins. The true contribution of Labs therefore extends far beyond just offering AI services to others, with its most important value addition to other Aeos ecosystem companies. Aeos Games' first title is Unleash the Avatar, a soulslike set in 1950s India. We started in November 2024 with 3 people, now close to 40. Our thesis is that very high quality games can be made with much lower costs with the aid of photogrammetry, mocap, homegrown Indian talent, and modern tooling.

When we started, we set ourselves a deadline to prove that we could move fast while still constantly improving the quality of the game. Building trailers became a great forcing function for that.

Before fully moving into production on the final game, we wanted to create a walkthrough centered around a complete boss encounter with a wide variety of moves, while also showcasing rich Indian culture and atmosphere. Leading up to the boss arena, the player would move through a beautiful yet eerie Indian forest surrounded by a massive body of water, eventually culminating in a fight against a boss inspired by dark mystical powers and Indian occult-inspired movement.

At the same time, we had already blocked out an entire town based on Chanderi in Madhya Pradesh. With a small team, we spent 9 straight days scanning assets relentlessly. Cleaning up and optimizing those assets eventually took us another 6 months.

During this phase, we also invested in a better motion capture setup using OptiTrack, spent significant time studying boss behavior and encounter design, and brought in exceptional talent from projects such as Ghost of Tsushima, Hogwarts Legacy, Path of Exile, as well as films like The Flash and Shazam! to help push the project forward. We also hired outlier C++ engineers to build our combat system entirely from the ground up.

Optimization became a huge focus for us during this period. We were determined to make sure the game could run at 1080p 60 FPS on hardware equivalent to an NVIDIA GeForce RTX 3060 while using Epic settings.

After over 15 months of development, we have built a system called Kora, which is an internal, custom built LUA extension of Unreal. It is a scripting tool that we have built internally to rapidly prototype enemies, both bosses and smaller ones. It is super accessible, making it usable by both technical and non technical people which allows designers in the team to contribute to enemy behavior. It has a lot of helpers that specifically make it easier to build enemies for our genre of game. Kora allows us to control all aspects of boss behavior from gap closing, to pulling away when low on posture, to specific ability interactions with our main character and much, much more.

We plan to continue investing heavily in it, and make it bulletproof.

Vision for 2026

2026 is bound to be a hard year for us. Managing 500+ people isn’t easy and it isn’t getting easier as we scale by 50-100 people a month across companies. We are constantly looking for leaders and our core team at Aeos is slowly filling up with high pedigree talent. My YouTube series on running a business, 16 Katas, is the biggest talent magnet for us.

Our goals for 2026 also include venturing into offline events and building the largest network of clippers in India. Let me break down each of our 2026 goals:

Top Priority

Hiring high quality talent

Top 0.1% leadership talent was hard to come by in 2024, but that changed in 2025 as more people discovered Aeos. The bootstrapped narrative was actually working against our favour (top quality talent in India will rarely join without a big name VC on the cap table), but slowly changed as we did the 16 Katas. The problem with running a business as well as being content creators means that the content creator career often overshadows the business narrative-wise, and that can make it hard to hire as top talent might not want to work for content creators. With scale and financial success, this has become easier. In 2026, the top priority for us is to hire ~50 top quality leaders at Aeos.

New Vertical

Offline events

The highest quality distribution businesses of the past also had offline communities as a part of the equation. Our partnerships with Hyrox and IGPDA (we are part of the Indian Game Publishers and Developers Association) has taught us the value of offline communities. Similar to the other Aeos companies, we are looking for a champion founder to join us in the journey of building a gold standard offline infotainment community with access to an audience of 9.2 Million people, starting with frugal yet well thought out experiments.

Neko, an ever expanding clipping network

Aeos is starting Neko, a clipping network for maximizing organic virality. What people don't realise is that their favourite songs, movies, and celebrities are popular in part because of a network of clippers reposting and remixing original content. Neko already has close to 1000 clippers in the network and has already closed a handful of enterprises as customers. Neko is already profitable. The goal this year is to build the largest network of clippers by far. Clippers almost always happen to be video editors and as a company that produces video editors, this one is an obvious expansion and also completes our multi-approach advance on the content industry.

Aeos is a 100% bootstrapped and profitable company, with us building everything: infrastructure, talent, client goodwill, revenue, and profit over time; brick by brick.

Most companies do not openly share their structure, plans and work. We think India needs more bootstrapped companies that share what is working and what is not. For us, reports like this help us hire quality talent but also help make the startup ecosystem more mature. Many worry that we may be making it too easy for competitors. But we do not feel so, for two reasons.

First is that the content ecosystem in India is highly collaborative. We work closely with influencer marketing companies (I personally have probably generated other influencer marketing companies more money than my own). We also work closely with other clipping companies to expand campaigns and smaller video and creator schools to hire talent. YAAS does not take on personal branding projects and routinely refers deals to other agencies.

Second is that I firmly believe everyone must chart their own path. For example, our structuring and choice to bootstrap has come after years of pain first doing what others thought was right, then learning from our own wounds. Today, Aeos charts its own path regardless of what others do. We understand that wholesale copying another company’s path will lead to (at best) becoming second best. To be truly world class, you absolutely need to build first principles. We can still learn from others, but what we end up doing will be the Aeos way.

There is ample space for companies to do what we are doing, but in order to get to scale, they must add their own spin to it. We share this report because more than anything, it is a homage to the craft of entrepreneurship and our chance to give back.

If we don’t share with other budding entrepreneurs, who will?
